Also... You should soak your wood prior...So it doesn't burn and singe, just smoke and pop.
Could be too high of heat, or the wood you use. Also, try putting a pan of water under the lowest rack( keeps it moist humid)
Prep was about 20 min. Opening each individual hen took the longest
Compared to a true low and slow looong smoke it's quick
